Inquiry-Based Learning

Inquiry-Based Learning is a workshop design approach in which participants investigate an open question — gathering evidence, forming and testing hypotheses, and developing understanding through the process of inquiry rather than through direct instruction. The workshop leader poses the question or helps participants pose their own, then supports the inquiry without providing the answer. The outcome is not a solved problem or a completed artifact. It is the understanding the participants built through the investigation itself.

The approach has its philosophical roots in John Dewey's work at the University of Chicago and Columbia in the early twentieth century. Democracy and Education (1916) and How We Think (1933) argued that learning happens through the disciplined investigation of questions that genuinely matter to the learner. Joseph Schwab at the University of Chicago later codified the approach for science education in The Teaching of Science as Enquiry (1962), distinguishing levels of inquiry by how much structure the teacher provides. The method has been refined across science, mathematics, and humanities education (the National Research Council's 2000 report Inquiry and the National Science Education Standards is a canonical modern reference) and adapts directly to professional workshops where the outcome is developing judgment in a domain that does not have a single right answer. The academic form runs from highly structured to fully open-ended, and workshop applications span the same range across both group and individual configurations.

Inquiry-Based Learning sits between Problem-Based Learning and Case-Based Learning on the spectrum of how much structure the inquiry carries. Problem-Based Learning presents a defined problem with a solution space; Inquiry-Based Learning presents an open question without a defined answer. The discipline is to investigate honestly — not to arrive at the answer the workshop leader already has in mind, but to build understanding by taking the question seriously. For workshops in the creator economy, Inquiry-Based Learning is the method of choice when participants are developing judgment rather than executing a known procedure.

What Inquiry-Based Learning Is

Four structural components define Inquiry-Based Learning, independent of whether participants are investigating together or investigating individually.

  • An open question. The question has multiple plausible answers and enough intellectual weight that it cannot be resolved by recalling information or applying a formula. Questions like "what are the three steps to X?" are not inquiry questions; they are content-delivery prompts. Inquiry questions look more like "why does this pattern appear across so many cases?" or "what actually explains the gap between what participants say they want and what they buy?"
  • Hypothesis formation and testing. Participants propose possible answers, identify what evidence would support or undermine each hypothesis, and gather the evidence. The process is iterative — early hypotheses usually turn out to be wrong, and the investigation refines them. Inquiry without hypothesis formation is just discussion.
  • Leader as question-asker, not answer-provider. The workshop leader guides the inquiry through additional questions: what evidence would change your view? What would you expect to see if your hypothesis were right? The leader stays out of the answer-giving role. The hardest move in Inquiry-Based Learning is letting participants arrive at their own conclusion even when the leader already knows where it lands.
  • Synthesis at the close. The debrief is where scattered investigation becomes integrated understanding. The workshop leader helps participants name what they learned through the inquiry, what their hypotheses revealed, and what the investigation produced that direct instruction could not. Without the synthesis move, inquiry fragments into anecdote.

Group and Individual Configurations

Inquiry-Based Learning runs productively in both group and individual configurations. The academic literature describes both — group inquiry as collaborative investigation, individual inquiry as personal research and reflection. Each produces meaningfully different learning.

Group configuration. The cohort investigates the question together through structured discussion, shared hypothesis formation, and collective evidence-gathering. The workshop leader facilitates the inquiry by surfacing assumptions, asking probing questions, and keeping the investigation honest. This fits workshops where the question benefits from multiple perspectives, where the participants can challenge each other's reasoning productively, or where the outcome includes the ability to investigate collaboratively.

Benefits of the group form:

  • Multiple perspectives produce hypotheses no individual participant would reach alone.
  • Disagreement sharpens the inquiry — a hypothesis that survives challenge is stronger than one that goes unexamined.
  • The collaborative process models investigative dialogue for settings participants will encounter afterward.
  • The breadth of evidence contributed by the cohort exceeds what any one participant could bring.

Individual configuration. Each participant investigates the question in their own context — with their own data, their own examples, their own experience. The workshop leader circulates, asking questions that deepen each participant's inquiry without steering it. This fits workshops where each participant is investigating a question about their own business or situation, where the context varies too much across participants for shared investigation to be productive, or where the participant's own tacit knowledge is the primary evidence source.

Benefits of the individual form:

  • The inquiry is grounded in the participant's own context from the first moment — the self-reference effect is active throughout.
  • Each participant arrives at their own answer, which is what they actually need to operate on.
  • No averaging — the inquiry converges on what is true for the participant, not on what the group can agree on.
  • The leader can calibrate question depth per participant based on how far each is willing to push.

Choosing the configuration. Group is stronger when the question has a shared object of inquiry (why a pattern appears across cases, what accounts for an observable gap in a domain), when multiple perspectives sharpen rather than dilute the investigation, or when investigative collaboration is itself a target outcome. Individual is stronger when each participant is investigating a question about their own context, when the participant's tacit knowledge is the primary evidence source, or when the cohort varies too much for shared evidence to be productive. Hybrid configurations are common: the cohort investigates a shared question in group inquiry, then each participant applies the same framework to their own context in individual inquiry.

When to Use It

Inquiry-Based Learning fits workshops where the outcome is developing understanding or judgment — sessions where participants need to build the capacity to investigate, not just to execute. It is strongest in domains where the answer is not settled, where the participant's own context is load-bearing evidence, or where the ability to think investigatively is itself the learning target.

Good candidates:

  • Workshops on judgment, diagnosis, and investigation rather than on procedures.
  • Domains where the answer depends on context, so general rules do not apply.
  • Participants who need to develop investigative capacity, not just adopt a framework.
  • Sessions of 60 minutes or longer — inquiry needs time to develop.

Less suitable:

  • Workshops on procedures or techniques with established right answers.
  • Introductory content where participants lack the foundational knowledge to investigate.
  • Audiences who expect direct answers and will experience inquiry as the leader being unprepared.
  • Short sessions where the investigation cannot reach synthesis.

What It Looks Like in Practice

A 90-minute Inquiry-Based Learning session for independent coaches investigating what distinguishes their best-fit clients might run like this in individual configuration:

  • Pre-work (20 minutes, done before the session). Each participant gathers three pieces of evidence about their current client base: a list of their five best-fit clients, their five worst-fit clients, and their client churn data from the past six months. No analysis, just the raw information.
  • Question framing (10 minutes). The workshop leader opens with the inquiry question: what actually distinguishes your best-fit clients from your worst-fit ones? The leader explicitly does not answer it and notes that most participants will arrive at an initial hypothesis that turns out to be wrong.
  • Initial hypothesis (10 minutes). Each participant writes down their first guess about what distinguishes their best-fit from their worst-fit clients. Written, not spoken — to surface the hypothesis before further thinking contaminates it.
  • Investigation (40 minutes). Participants interrogate their evidence. What do their best-fit clients actually have in common? What do their worst-fit clients have in common? What is the first hypothesis missing? The workshop leader circulates, asking questions — what would you expect to see if your first hypothesis were right? Is that what you are seeing? What else might explain this? — and stays out of answer-giving.
  • Synthesis (20 minutes). Each participant names their revised hypothesis and the evidence that led there. The leader helps participants distinguish between hypotheses grounded in the evidence and hypotheses that are still assumption-based. The closing move is each participant naming what their investigation produced that a direct lecture on "how to find best-fit clients" could not.

In group configuration, the same session structure runs but the cohort investigates a shared question — for example, what explains why behavior-change workshops often outperform information-delivery workshops? — and hypotheses are challenged across participants rather than refined individually. The synthesis draws on the combined investigation.

How It Differs From the Other Methods

  • From Problem-Based Learning: Problem-Based Learning presents a defined problem with a solution; Inquiry-Based Learning presents an open question without a defined answer. Problem-Based converges on solutions; Inquiry-Based converges on understanding.
  • From Project-Based Learning: Project-Based Learning produces a tangible artifact; Inquiry-Based Learning produces understanding and judgment. A participant may leave Inquiry-Based Learning with no deliverable and still have learned what the method was designed to teach.
  • From Case-Based Learning: Case-Based Learning analyzes a specific, resolved case; Inquiry-Based Learning investigates a question that applies across cases. Case-based is retrospective; inquiry is investigative.
  • From Collaborative Learning: Collaborative Learning is defined by the group dynamic; Inquiry-Based Learning can run individually and is defined by the question, not the collaboration.
  • From Action Learning: Action Learning grounds inquiry in the participant's ongoing real-world action, cycling between acting and reflecting. Inquiry-Based Learning can remain cognitive throughout and does not require the participant to act in their live environment.
  • From Simulation-Based Learning: Inquiry-Based investigates open questions through evidence. Simulation-Based enacts defined scenarios through performance. Inquiry ranges across possibilities; Simulation-Based rehearses a specific interaction.

Design Considerations

Inquiry-Based Learning has specific failure modes the design has to account for.

  • Calibrate the question's openness. Too open, and participants cannot converge in the time available. Too closed, and the inquiry collapses into a guessing game for the leader's answer. The sweet spot is open enough for real investigation, bounded enough that synthesis is possible within the session.
  • Provide enough evidence to investigate. Participants need something to reason against — data, cases, their own experience, resources. Without evidence, inquiry becomes speculation. The pre-work typically carries this load in workshop settings.
  • Train the workshop leader out of answer-giving mode. The hardest move in Inquiry-Based Learning is staying silent when the leader already knows the answer. Leaders who jump in to explain turn an inquiry session into a lecture with extra steps.
  • Design the synthesis carefully. Without the closing synthesis, participants leave with fragments rather than integrated understanding. The synthesis is where the inquiry's value crystallizes.
  • Match group size to the configuration. In group inquiry, six to fifteen participants is workable for a single shared inquiry. Beyond that, split into smaller groups with parallel inquiries. In individual inquiry, cap the cohort at what the workshop leader can circulate to meaningfully — typically eight to twelve.
  • Name that inquiry will feel uncomfortable. Participants expect instruction. Inquiry withholds it. If the leader does not explicitly name what the session is doing and why, participants experience the absence of direct answers as the leader being unprepared. A brief framing at the top prevents this.

Connection to the Guiding Principles

Inquiry-Based Learning activates all seven principles, with particular weight on autonomy, honest reflection, and status awareness.

  • Active Learning (80/20): Participants are investigating for the vast majority of the session; the workshop leader's 20% is framing, question-asking, and synthesis. Inquiry-Based pushes the ratio toward the participant side as far as any method does.
  • Autonomy: Autonomy is the defining characteristic of Inquiry-Based Learning. Participants own the investigation, the hypotheses, and the conclusions. The leader's restraint is what makes autonomy structurally real rather than aspirational.
  • Purposeful Initiative: Participants cannot coast through an inquiry session. The question requires them to investigate, propose, and defend — there is no passive option.
  • Engaged Interest: Good inquiry questions produce intrinsic engagement. A question participants genuinely want the answer to holds attention through the investigation.
  • Status Awareness: The workshop leader reads where the inquiry is by listening to hypotheses and evidence. A group going in circles needs redirection; an individual stuck on a surface hypothesis needs a deeper question. Temperature checks run continuously through the investigation.
  • Honest Reflection: Honest Reflection is structurally baked into Inquiry-Based Learning. The revision of a first hypothesis based on evidence is reflection; the synthesis is deeper reflection. Participants cannot complete an inquiry session without reflecting on what they learned.
  • Focused Outcomes: The inquiry question is chosen to produce a specific capacity — the ability to investigate a particular kind of problem, the judgment to distinguish pattern from noise, the skill of refining hypotheses through evidence. The outcome drives the question selection.

Inquiry-Based Learning is particularly well-aligned with the EVALUATE phase of the Workshop Doctor Roadmap — the phase where the workshop leader investigates whether the design actually produced the intended outcome, using evidence rather than feelings. The structural center is different. Problem-Based Learning presents a defined problem with a solution space — participants work forward to solve it, and the answer is something they propose by the end. Inquiry-Based Learning presents an open question without a defined answer — participants investigate through hypothesis formation and evidence-gathering, and the outcome is the understanding they built through the investigation, not a solution they reached. A test for the distinction: if your session has "a problem" with a solution space, the method is Problem-Based. If it has "a question" with an answer space, the method is Inquiry-Based. Problems have solutions; questions have answers, and the difference between solution-finding and answer-investigating is what separates the two methods.
