Jigsaw

Jigsaw is a collaborative learning activity in which the material to be learned is split into distinct pieces, each participant becomes the expert on one piece, and the full understanding can only be assembled when every expert teaches their piece back to a mixed group. Every participant carries unique material the group cannot get anywhere else — which means no one can coast, and no group can complete the task without every voice in it.

Elliot Aronson developed Jigsaw at the University of Texas at Austin in 1971, originally as an intervention in newly-desegregated Austin schools where racial tension was running high. His insight was structural: if the material itself forces participants to depend on each other, cooperation stops being a request and becomes a requirement. The Jigsaw Classroom (Aronson, Blaney, Stephan, Sikes, and Snapp, 1978) documented the method and the results that followed. Robert Slavin later adapted the structure as Jigsaw II (1986), adding individual quizzes and team scoring to deepen the interdependence.

Jigsaw is one of the strongest collaborative activities for content that divides cleanly — a framework with four parallel components, a set of parallel case studies, a topic with three or four distinct facets. Where Think-Pair-Share solves the passive-audience problem in open discussion, Jigsaw solves the deeper problem of shared material that every participant has to own. It turns the content itself into a set of pieces that can only be assembled by working together.

What It Is

Four structural components define Jigsaw.

  • Divided material. The content is segmented into distinct, non-overlapping pieces — one per home-group member. The pieces parallel each other structurally but cover different material. A framework with four components produces four pieces. A set of four case studies produces four pieces. The segmentation is the activity's load-bearing element, and content that does not divide cleanly does not fit the method.
  • Home groups. The home group is the participant's base — the group they begin in and return to. Home groups are typically three participants, with four as the maximum. Every home-group member becomes the expert on a different piece, which means every home group eventually assembles the full picture once every expert has taught.
  • Expert groups. Participants leave their home group to meet with the other participants who received the same piece. Expert groups master the material together — they read it, discuss it, work through the implications, and build a shared expert understanding. The expert group is where the mastery gets built.
  • Reciprocal teaching. Experts return to their home groups, and each one teaches their piece to the others. The home group cannot complete the closing task — a diagnosis, a synthesis, a plan — without every expert having taught. The teaching is where the learning consolidates for the expert and transfers to the home group.

When to Use It

Jigsaw fits workshops where the content divides cleanly into parallel pieces of comparable depth, and where participants have the foundation to engage with a piece on their own in an expert group. It is especially strong for content that a lecturing workshop leader would otherwise cover in sequence — frameworks with parallel components, sets of cases on a common theme, multiple approaches to the same question.

Good candidates:

  • Content with three or four distinct, parallel pieces of comparable depth — three is the cleanest fit.
  • Participants with enough domain context to work their piece meaningfully in an expert group.
  • Sessions of 60 to 120 minutes — shorter sessions compress the expert-group and teaching-back stages past the point of working.
  • Topics where the participant needs to hold every piece equally well, with no single piece carrying disproportionate weight.

Less suitable:

  • Content that is tightly sequential or cumulatively argued, where one piece depends on prior pieces being in place.
  • Sessions under 60 minutes — the method needs time for mastery and teaching back.
  • Topics with one dominant piece — Jigsaw gives every piece equal structural weight, which misrepresents the material.
  • Participants without the foundation to work their piece — without prior context, expert groups flounder.

In-Person and Virtual Delivery

Jigsaw runs in both in-person and virtual delivery, though virtual adds meaningful setup overhead because the method requires two full rounds of breakout-room reassignment — first into expert groups, then back into home groups. In-person Jigsaw is lighter to run. Virtual Jigsaw is stronger for content that benefits from written artifacts shared through the platform's document-collaboration tools.

In person. Home groups form in one area of the room. Participants move physically to their expert groups when called — the movement itself is a useful pause that separates the mastery stage from the teaching stage mentally. During expert-group work, the workshop leader can see all groups at once and circulate efficiently. When participants return to home groups, the teaching happens face-to-face, with notes and diagrams drawn on shared paper. The physical movement between rounds is a structural asset: it clearly marks the transition from mastery to teaching and gives participants a brief cognitive reset between stages.

Virtual. Jigsaw requires the platform to support two distinct breakout-room assignments — first the expert-group assignment, then the home-group return. Most video platforms can handle this, but the transitions take longer than in-person movement, and participants occasionally get confused about which room to return to. Clear labeling of rooms and a shared participant-assignment document help. Written artifacts benefit from virtual delivery: each expert group can produce a shared document during the expert-group stage that home-group members can refer to during the teaching stage, which preserves detail that verbal teaching alone would lose. Pre-session piece distribution is also cleaner virtually — pieces can be sent to each participant privately before the session, which removes on-the-spot assignment overhead.

Choosing the modality. In person is slightly stronger for Jigsaw because of the cleaner transitions between stages and the ambient visibility of all groups at once. Virtual works well when the content is text-heavy (written briefs, case documents, framework summaries) and when the platform's breakout-room features are reliable. For mixed-modality cohorts, the key is ensuring the expert-group and home-group reassignment is planned and tested before the session rather than improvised in the moment.

How to Run It

Before the Session

  1. Segment the content into three or four parallel pieces (leader design work). The segmentation is the activity's load-bearing element (see Design Considerations). Pieces must be parallel in depth, non-overlapping, and recombine into something meaningfully whole. This is pre-session work the leader does, not in-session work.
  2. Name the closing home-group task in advance. The closing task is the forcing function that requires every piece. It should be designed alongside the segmentation, so the leader can verify that the pieces assembled actually answer the question the closing task is asking.
  3. Optional — distribute pieces privately before the session. For virtual delivery or dense material, send each participant their assigned piece in advance with a short pre-reading prompt. Saves in-session assignment overhead and gives participants real time to engage with their piece before expert groups meet.

During the Session

  1. Form home groups (5 minutes). Participants form groups of three — three is the ideal size for the method, with four as the maximum. Name the closing task the home group will complete once every expert has taught — the forcing function that requires every piece.
  2. Assign pieces (2 minutes, or confirm pre-assigned pieces). Each home-group member receives a different piece of the material — the component, the case, the approach. Pieces are numbered or labeled clearly so experts can find each other.
  3. Expert groups (20–30 minutes). Participants with the same piece leave their home group and meet as an expert group. They read the material, discuss it, and build a shared understanding. The workshop leader circulates, answering clarification questions and keeping expert groups on task without teaching the content.
  4. Return and teach (20–30 minutes). Participants return to their home groups. Each expert teaches their piece to the others — the component, the finding, the approach — taking roughly five to seven minutes per piece. The home group asks questions. The teaching stage is where the method's learning actually happens.
  5. Home-group task (10–15 minutes). The home group completes the closing task that requires every piece. A diagnosis, a synthesis, a plan, a shared document — something the group could not finish without every expert having taught.

After the Session

  1. Apply the assembled framework to participants' own context (within one week). Each participant takes the full framework — all four pieces, now understood through the home-group teach-back — and applies it to their own business, client work, or current project. The session built the framework; this application is where it becomes usable.
  2. Bring the applied result to the next session (in multi-session cohorts). If the workshop is part of a multi-session program, participants bring their applied framework to the next session for peer response. The cohort's accumulated applications become a cross-case reference for the cohort's ongoing work.

An Example in Practice

A 90-minute workshop on three positioning approaches to a high-ticket offer — problem-led, outcome-led, and identity-led. Home groups of three form at the opening. The workshop leader names the closing task up front: each home group will diagnose a specific offer scenario against all three approaches.

Each home-group member draws a different positioning approach. The leader puts the three approaches on the wall — numbered one through three — and participants move to the expert group matching their number.

The expert groups work for twenty-five minutes. Each group reads a short case brief on their positioning approach, discusses how it shows up across three real example offers, and agrees on the two or three things a coach using this approach has to get right.

Participants return to their home groups. Each expert teaches their positioning approach in seven minutes — what it is, what makes it work, what breaks it. The home group asks questions after each teaching slot.

In the closing fifteen minutes, each home group works the closing diagnostic: given a specific offer scenario printed on their worksheet, which positioning approach fits best, and which would be a reasonable second choice with a different trade-off. The home group cannot finish without every expert's piece.

Variations

  • Jigsaw II (Slavin). After the home-group task, participants take an individual quiz covering every piece — not just their own. Team scores roll up from individual scores, which strengthens the interdependence: every expert is now accountable for their home group's understanding, not just their own mastery. Used when the content is testable and the workshop leader wants hard accountability on the teaching stage.
  • Reverse Jigsaw. Experts teach to the whole cohort at once rather than back to their home groups. Each expert group presents their piece to the room, and participants hold every piece by listening rather than by teaching. Faster than standard Jigsaw but sacrifices the home-group teaching stage — the learning is lighter for the expert.
  • Jigsaw with written brief. Each expert produces a one-page brief during the expert-group stage that they carry back to the home group. The teaching is supported by the brief, and every participant leaves with a complete set of written artifacts. Used when the material is dense enough that verbal teaching alone would lose detail.
  • Two-round Jigsaw. After the first home-group task, pieces rotate — each participant becomes the expert on a different piece in a second round. Used when every participant needs genuine mastery of every piece, not just exposure through the teaching stage.

Which Method It Serves

Jigsaw is primarily a Collaborative Learning activity. It is the activity that maximizes positive interdependence of any in the library — the structure is designed so that no participant can opt out and no home group can finish without every expert. It also activates individual accountability through the expert-group mastery stage, structured interaction through the three-stage sequence, and group processing through the home-group task.

Jigsaw also functions as a sub-activity inside other methods. In Problem-Based Learning, it divides the research when the problem requires broad background work. In Inquiry-Based Learning, each expert group investigates a different sub-question feeding a larger open inquiry. In Case-Based Learning, each expert group analyzes a different case on a shared theme, and home groups draw patterns across them.

Design Considerations

  • The quality of the material segmentation determines the value of the activity. Jigsaw is defined by how the content divides. Pieces must be parallel in depth, non-overlapping, and roughly equal in importance, and they must recombine into something meaningfully whole — not a list of disconnected parts. Before running Jigsaw, pressure-test the segmentation: does each piece stand alone at the level of an expert group's mastery, and does the full set of pieces actually answer the question the home-group task is asking? If either answer is soft, the activity needs a different structure or sharper segmentation before it is worth running.
  • Design the home-group task as a forcing function. Without a closing task that requires every piece, experts who taught efficiently will watch their home groups move on before the slower experts have finished. The task is the activity's anchor — name it at the start, enforce it at the end, and make sure no piece is optional for completing it.
  • Calibrate expert-group time to content depth. Too short and experts do not reach shared mastery; too long and home-group teaching compresses past the point of real transfer. Twenty to thirty minutes fits most workshop content. If the material is dense, compress the home-group task rather than the expert-group stage.
  • Protect the teaching stage. Home groups will drift into open discussion if the structure is loose. Keep each expert's teaching slot clear — five to seven minutes each, with questions at the end of each — before the home-group task begins.
  • Match group size to content scope. Home groups of three are ideal; four is the maximum. Groups of five or more produce home groups that cannot finish in the time available, expert groups that run long, and teaching stages that fragment under the weight of too many pieces — never design Jigsaw around a home group of five or more. If the content has five or more distinct pieces, consolidate the segmentation until the pieces match a three- or four-piece home group, or run Jigsaw twice with different subsets rather than stretching group size to fit the content.
