Stand-Up / Sit-Down

Stand-Up / Sit-Down is a brief real-time polling activity in which the workshop leader asks a question and participants respond with a physical body signal — standing up for "yes," "agree," or "true for me," sitting down for the opposite. The activity takes thirty seconds to a minute, produces a visible snapshot of the cohort's position on the question, and works without any setup, preparation, or writing. The body itself is the polling mechanism. What the activity produces is a low-overhead way for the workshop leader to read the cohort's state at a specific moment, and a low-overhead way for participants to see each other's positions visibly rather than infer them.

The approach is documented in adult-learning facilitation literature. Mel Silberman's Active Learning: 101 Strategies to Teach Any Subject (1996) includes physical-signal polling as a core active-learning move. Sharon Bowman's Training from the Back of the Room (2009) documents it among the simplest energy-activating techniques. Spencer Kagan's Cooperative Learning (1994) treats it as part of the structured-classroom-response tradition. The activity is low-prestige in the research literature — it is simple enough that few researchers have studied it specifically — but widely used in facilitation because it works.

Stand-Up / Sit-Down opens the polling-and-temperature family. Where the retrieval-reflection family focused on written and silent reflection, this family handles the quick real-time signals workshop leaders use to read cohort state in-session. These activities are structurally simpler and shorter than the preceding families — often under a minute total — and serve a narrower but high-value function: giving the leader real-time information about where the cohort actually is, which shapes what the leader does next.

What It Is

Four structural components define Stand-Up / Sit-Down.

  • A binary question. The question has two answer states — yes/no, agree/disagree, true/not-true, done/not-done — that participants can choose between quickly. Questions with more than two answer states need a different polling mechanism (Fist-of-Five, Four-Corners). The binary constraint is what makes the physical-body signal work — each participant either stands or sits, visibly.
  • A physical body signal. Standing up or sitting down (in-person), or a clear visible equivalent for virtual (camera-on thumbs-up, Zoom reaction, standing in the frame). The physicality is structural — participants commit to a visible position that other participants can see. The body signal is the activity's load-bearing element; participants who hide their position or give ambiguous signals defeat the polling purpose.
  • A low-stakes framing. The question is framed as low-stakes information, not as evaluation. Participants are not being judged on their answer — the leader is gathering signal. The framing is what keeps participants honest; questions framed evaluatively produce conformity (everyone signals what they think the "right" answer is).
  • Immediate use by the workshop leader. The leader uses what the signal reveals — adjusts the next segment based on the cohort's position, surfaces the split if the cohort is genuinely divided, acknowledges what the signal showed, or simply proceeds with updated calibration. The signal collected and ignored teaches participants the activity does not matter.

When to Use It

Stand-Up / Sit-Down fits any workshop where the leader needs quick real-time signal on a binary question and wants physical engagement without the overhead of writing or structured reflection. It is especially strong at session openings (to gauge prior experience), at transition points (to check readiness), and during content segments (to check comprehension or agreement in real time).

Good candidates:

  • Session openings where the leader wants to quickly map the cohort's prior experience with the topic.
  • Transition points where the leader needs to check readiness before moving into the next segment.
  • Moments during content where the leader wants to check comprehension or agreement without pausing for fuller reflection.
  • Energy-activation moments in sessions where sitting has gone on too long — the physical movement itself is an energy reset.

Less suitable:

  • Questions with more than two answer states — use Fist-of-Five or Four-Corners instead.
  • Sessions where physical standing is not possible or comfortable for some participants — accessibility concerns override the default in-person form.
  • Topics where the binary framing would force a false choice — nuanced questions do not compress well into yes/no.
  • Cohorts experiencing body-signal polling as performative or awkward — sometimes a virtual or writing-based alternative fits better.

In-Person and Virtual Delivery

Stand-Up / Sit-Down's in-person form is the canonical version. Virtual adaptations work but lose some of the activity's distinctive physicality.

In person. Participants literally stand up or remain seated. The visible count of who is standing produces a quick room-wide snapshot. The physical movement is part of the activity's effect — participants get a brief energy reset from the standing itself, and the cohort sees its own distribution visibly. In-person delivery is where Stand-Up / Sit-Down works strongest.

Virtual. Adaptations vary. Options: participants stand in their camera frame (works if cameras are on and participants are willing); participants give a visible thumbs-up or thumbs-down reaction; participants use the platform's reaction emoji (raised hand, clap); participants type "stand" or "sit" in chat. The thumbs/reaction variants are lightweight but less distinctive than the in-person physical stand. Virtual delivery has a small advantage in the platform's ability to auto-count reactions, which in-person delivery requires the leader to do visually.

Choosing the modality. In-person is clearly stronger for this specific activity. For virtual delivery, consider whether Fist-of-Five or a simple platform poll might serve the same function more cleanly than adapting Stand-Up / Sit-Down into a less-distinct virtual form. The activity's physicality is part of what it does; virtual adaptations work but are a different experience.

How to Run It

Before the Session

  1. Draft the specific question (leader design work). Pre-draft the binary questions you anticipate using. Generic questions ("are you with me?") produce generic signals. Specific questions ("have you run a cohort program of six or more weeks in length?") produce useful distribution data.
  2. Plan the moments (leader design work). Name where in the session you anticipate running Stand-Up / Sit-Down — openings, specific transition points, energy-reset moments. Planning avoids the instinct to run the activity reactively when something else would serve better.
  3. Prepare the virtual fallback (if virtual or hybrid). Decide in advance which virtual mechanism you will use if running virtually (thumbs-up, camera stand, chat typing, platform poll) so the instruction is clean when the moment arrives.

During the Session

  1. Pose the question clearly (15 seconds). State the question aloud and repeat the instruction: "Stand up if yes, stay seated if no." Make sure participants understand which direction means which.
  2. Give the signal (15–30 seconds). Participants respond. Pause long enough for everyone to physically position themselves; do not rush past the observable moment.
  3. Read the room and use the signal (15–60 seconds). Observe the distribution. Acknowledge what you see — "about half the room is standing; that's useful" or "almost everyone is sitting, which tells me we should spend more time on this" or "looks like three of you have done this — you'll be helpful during the exercise." Use the signal to shape what happens next.
  4. Close the activity. Invite participants to sit back down. The transition is physical; participants expect to return to seated when the polling moment is over.

After the Session

  1. Stand-Up / Sit-Down produces no external artifact. The activity is a real-time signal, not a captured response. Its function is in-session; there is no between-session processing required.
  2. In multi-session cohorts, note recurring patterns. Over weeks, certain questions asked at certain points reliably produce certain distributions. This pattern data is useful for future session design — the workshop leader learns to anticipate which questions consistently split the cohort evenly (genuine contested questions) versus which reliably produce one-sided responses (questions that may need reframing).

An Example in Practice

A ninety-minute session for a cohort of twelve coaches on cohort-program design. The workshop leader opens the session with a Stand-Up / Sit-Down to map prior experience.

"Stand up if you have ever run a cohort program of eight weeks or longer. Stay seated if you have only run shorter formats or one-off workshops."

Four coaches stand. Eight remain seated. The leader acknowledges: "About a third of you have multi-week cohort experience; two-thirds have shorter-format experience. That shapes what will be relevant for each of you in today's session. For those of you who have run long cohorts — you may find some of the first hour review of patterns you already know. For those with shorter-format experience — this session is going to expand what 'session design' actually means when it extends across weeks."

Later in the session, during a content segment on between-session engagement, the leader runs a second Stand-Up / Sit-Down: "Stand up if participants in your most recent program actually completed the between-session work you asked them to do. Stay seated if completion was inconsistent or low."

Two coaches stand. Ten remain seated. The leader: "That's the pattern almost every program has, and it's exactly what we're going to work on for the next segment. For the two of you who raised your hands — we'll want to hear what you're doing, because most of the room is in the other position."

The visible distribution does double duty: it gives the leader real-time signal about where the cohort is, and it surfaces the cohort's own state to itself so participants can see they are not alone in their patterns.

Variations

  • Silent Stand-Up / Sit-Down. Participants respond physically but without verbal acknowledgment of the results from the leader. The leader observes silently, uses the signal to adjust, and moves forward without public commentary. Used when the leader wants the information but does not want to spotlight the cohort's distribution publicly.
  • Triple-Question Stand-Up / Sit-Down. Three binary questions in quick succession (under two minutes total), building a multi-dimensional picture of the cohort. Used at session openings when the leader wants fast multi-question mapping without the overhead of separate polls.
  • Paired Stand-Up / Sit-Down. After the standing, participants who are standing find one seated participant nearby, and vice versa, for a brief one-minute conversation about the question. Used when the distribution itself is content the cohort should process, not just data for the leader.
  • Participant-Posed Stand-Up / Sit-Down. A participant poses the question to the cohort rather than the workshop leader. Used when building participant-led questioning is a target outcome, or when the leader wants to give participants agency in real-time polling.

Which Method It Serves

Stand-Up / Sit-Down is a cross-method activity. It adds real-time cohort signal to any method. The underlying principle is temperature check — the practice of reading cohort state in real time rather than inferring it, which maps directly to AL02's Status Awareness guiding principle (the workshop leader maintaining accurate real-time pulse on where participants actually are).

Stand-Up / Sit-Down functions across methods. In Problem-Based Learning, a quick stand-up at the opening maps the cohort's prior experience with the problem domain. In Collaborative Learning, mid-session stand-ups can check readiness to move from one collaborative structure to another. In Action Learning, set meetings may use stand-ups briefly to check who has completed their committed action before the reporting stage. The activity fits wherever quick binary signal on a question would serve the session.

Design Considerations

  • The physicality of the body signal determines the value of the activity. Stand-Up / Sit-Down is defined by the visible physical commitment to a position. Participants who give ambiguous signals (half-standing, hovering, changing their mind based on what others are doing) defeat the polling purpose. Before running Stand-Up / Sit-Down, pressure-test the framing: is the question binary enough that standing or sitting is clearly one or the other, and is the cultural container of the cohort such that participants will actually commit to a visible position rather than conform to what others are doing? If either answer is soft, the activity's signal value degrades and a written alternative may fit better.
  • Frame questions as low-stakes information, not as evaluation. Questions framed evaluatively ("stand up if you are doing this right") produce conformity rather than honest signal. Questions framed as information-gathering ("stand up if you have done X") produce useful distribution data. The framing is the leader's design work.
  • Keep the activity short. Under a minute total per question. Longer polling dilutes the activity's energy-reset value and starts to feel performative. If a question warrants more than a minute of processing, it is probably a Think-Pair-Share question, not a Stand-Up / Sit-Down question.
  • Use what the signal reveals. Silent non-response to the polled distribution teaches participants the activity does not matter. Acknowledge what the distribution shows, adjust the next segment based on it, or name explicitly why the distribution is useful. The acknowledgment closes the loop.
  • Respect accessibility concerns. Some participants cannot stand, or find standing uncomfortable for duration. Offer an alternative ("raise your hand if you would have stood up") for any Stand-Up / Sit-Down moment where physical standing is not accessible for all participants. The activity's value is in the visible signal, not specifically in the standing; the alternative produces the same polling effect without the accessibility constraint.
