Simulation-Based Learning is a workshop design approach in which participants enact a specific scenario — playing roles, working through a constructed situation, and practicing the interaction in a safe context. The scenario is real enough to feel genuine and structured enough that the workshop leader can shape how it plays out. The outcome is not a solved problem or an answered question. It is the practiced performance the participant needs to carry out in their real work afterward.
The approach has roots in Jacob L. Moreno's work on psychodrama in the 1920s and 1930s. Moreno, a Viennese-born psychiatrist, developed psychodrama as a therapeutic method in which participants enacted their real-life situations in a controlled setting, with other participants playing key roles. Moreno's Psychodrama, Volume 1 (1946) consolidated the approach. Role-play as a training method emerged from this work — the therapeutic framing was dropped, but the structural moves of assigned roles, enactment, and debrief were kept. Role-play became common in management training through the 1960s and 1970s.
Simulation as a training method spread across high-stakes professions in the second half of the twentieth century. Aviation developed flight simulators for pilot training. Medicine developed standardized-patient simulations and high-fidelity mannequin training. Business and management training adopted role-play for practicing hard conversations, negotiations, and performance discussions. The common move across these domains was the same: practice the performance in a safe context before it has to happen in a real one, where the cost of getting it wrong is higher.
Recent work on simulation and role-play as learning methods includes Margaret Gredler's 2004 review of games and simulations in adult learning and Sivasailam Thiagarajan's long body of work on designing interactive training games and simulations for professional and coaching settings. Simulation-Based Learning adapts directly to workshop applications for coaches and creators — especially for interactions like coaching conversations, client discoveries, hard feedback, or pitch delivery, where the skill can only be built by actually performing it.
Simulation-Based Learning is the practice counterpart to Action Learning in the Active Learning series. Where Action Learning takes participants into real action in their real context, with real consequences, Simulation-Based Learning has them practice the same kind of action in a safe context, with consequences that are intentionally cheaper. The safety is what lets participants fail, adjust, and try again without the real costs of getting it wrong — and that freedom to fail safely is often exactly what the performance skill needs to develop. The two methods are compatible and often sequenced together in programs: simulation to build the skill, then action learning to apply it in live work.
What Simulation-Based Learning Is
Four structural components define Simulation-Based Learning, whether participants run the method in a group or in an individual configuration.
- A specific simulated scenario. The scenario describes a situation the participant will actually face afterward — a first-call discovery with a coaching prospect, a hard-truth conversation with a client whose commitment is slipping, a moment-of-objection response in a sales conversation. The scenario is detailed enough to be realistic but bounded enough to be practiced in the session's time.
- Assigned roles. Each participant takes on a specific role — themselves in the scenario, someone else in the scenario (the counterpart), or an observer watching and giving feedback. The roles are explicitly assigned, and often rotated, so the same scenario can be practiced from different angles.
- Enacted performance. Participants actually do the interaction. They speak the words, handle the responses, work through the situation in real time. Enactment is what distinguishes Simulation-Based Learning from Case-Based Learning: in Case-Based, participants analyze what happened; in Simulation-Based, participants perform the scenario and see what they do.
- Debrief and feedback. The enactment is followed by a structured debrief — what worked, what did not, what the participant noticed about their own performance, what the counterpart and observers noticed. The debrief is where the learning consolidates. Without it, participants leave with a memorable experience but no generalizable insight.
Group and Individual Configurations
Simulation-Based Learning's classic form is the group role-play — multiple participants taking roles in a shared scenario, with some actively performing and others observing. Workshop applications also run in individual configuration, where a single participant practices the scenario with a coach or adviser playing the counterpart. Each produces a different kind of learning.
Group configuration. Multiple participants run the scenario — typically in pairs or small groups — with roles assigned and often rotated across rounds. Some participants actively perform while others observe. The group form is the canonical training-workshop configuration. It fits sessions where peer feedback and multiple observer angles matter, or where the scenario calls for realistic group dynamics (a pitch to a stakeholder team, a facilitation of a group conversation).
Benefits of the group form:
- Observers see patterns the active participants cannot see in real time.
- Rotating roles gives every participant multiple practice reps from different angles.
- Peer feedback is often more specific and more useful than leader feedback alone.
- The group form models the reality that most professional performance happens in social contexts.
Individual configuration. One participant practices the scenario with the workshop leader or coach playing the counterpart role. The leader can calibrate the difficulty of the counterpart to exactly what the participant needs to work on, pause and step out of role to offer real-time guidance, and adjust the scenario on the fly as the participant's skill develops.
Benefits of the individual form:
- The scenario is tailored to the participant's specific situation — their actual client, their actual conversation.
- Cycles run faster — no scheduling across multiple people; practice can happen on demand.
- The psychological safety of 1:1 is often higher than group, which matters for participants practicing unfamiliar or high-stakes performance.
- The coach can pause, step out of role, and offer real-time guidance before resuming the scenario.
Choosing the configuration. Group is stronger when peer feedback and multiple-observer angles matter, when the cohort benefits from watching each other practice, or when the scenario calls for realistic group dynamics. Individual is stronger when the participant needs a counterpart the coach can calibrate precisely, when psychological safety matters more than peer pressure, or when the practice needs to run at the participant's own pace. Hybrid configurations are common — individual practice first to build confidence, then group practice for higher-pressure performance.
When to Use It
Simulation-Based Learning fits workshops where the outcome is a specific interaction the participant needs to perform afterward — a coaching conversation, a discovery call, a hard-truth conversation, a pitch, a facilitation move. It is strongest when the skill can only be assessed by watching the participant actually do it, when participants need to build confidence through safe practice, and when the session has enough time for setup, enactment, and debrief.
Good candidates:
- Workshops on coaching, sales, or facilitation skill-building where participants must perform afterward.
- Scenarios where the participant's actual words and choices matter, not just the framework they bring.
- High-stakes interactions where participants benefit from practicing before doing it for real.
- Sessions of 60 minutes or longer — setup, enactment, and debrief all take time.
Less suitable:
- Skills that do not involve a specific interaction or performance.
- Participants who are deeply uncomfortable with role-play and cannot get into the scenario.
- Short sessions where debrief time is compressed or missing.
- Outcomes that require conceptual understanding rather than practiced performance.
What It Looks Like in Practice
A 90-minute group-configured Simulation-Based Learning session for eight coaches practicing hard-truth conversations with clients whose commitment is slipping might run like this:
- Pre-work (10 minutes of reading). Each participant comes in with a specific client situation they are facing — a real client whose commitment has slipped and who they need to have a direct conversation with. The scenario is the participant's own; the role-play will practice the conversation they need to have.
- Scenario setup (15 minutes). The workshop leader names the structure: each participant will practice the hard-truth conversation with a peer playing their client. The leader frames the discipline — stay in role, use real words, do not explain the framework at the client. The leader pairs participants and assigns starting roles.
- Round 1 (20 minutes). Pairs run the conversation — about seven minutes of enactment, three minutes of brief debrief within the pair. The workshop leader circulates, noting patterns across the room.
- Round 2 (20 minutes). Roles swap within the pairs. Each participant now practices their conversation with their partner playing their client.
- Group debrief (25 minutes). The leader surfaces the patterns that appeared across the pairs — what moves the stronger conversations made, where the harder-to-deliver conversations thinned, what the client role revealed about how hard-truth conversations actually land. Participants name what they will adjust before the real conversation.
An individual-configured version of the same session is 1:1 coaching. The coach plays the client, calibrated to the specific client the participant is facing. Practice runs through multiple rounds, with the coach stepping out of role between rounds to offer micro-adjustments. The session covers fewer reps at deeper depth.
How It Differs From the Other Methods
- From Problem-Based Learning: Problem-Based works on real or realistic problems and generates solutions. Simulation-Based enacts a specific scenario to practice performance. The material of Problem-Based is the problem; the material of Simulation-Based is the interaction.
- From Project-Based Learning: Project-Based builds tangible artifacts across multiple sessions. Simulation-Based builds practiced performance in a single session or short series. Project-Based produces something the participant will use; Simulation-Based produces something the participant can do.
- From Inquiry-Based Learning: Inquiry-Based investigates open questions through evidence. Simulation-Based enacts defined scenarios through performance. Inquiry ranges across possibilities; Simulation-Based rehearses a specific interaction.
- From Case-Based Learning: Case-Based analyzes a resolved scenario by looking back at it. Simulation-Based enacts a scenario prospectively, with participants producing what happens in the moment. Case-based reads what happened; Simulation-Based practices what could happen.
- From Collaborative Learning: Collaborative Learning is defined by the group dynamic itself. Simulation-Based Learning is defined by the enactment. A simulation can run with multiple participants, but the group dynamic is not what makes it a simulation.
- From Action Learning: Action Learning takes real action in the real context, with real consequences. Simulation-Based Learning practices the action in a safe context, with consequences that are intentionally cheaper. Action happens in the participant's live work; simulation happens in the session's controlled space.
Design Considerations
Simulation-Based Learning has specific failure modes the design has to account for.
- Make the scenario realistic. A scenario participants cannot get into produces role-play theater instead of practiced performance. Specific details, authentic language, and realistic counterpart responses all matter. If the scenario feels fake, the practice will be fake.
- Build psychological safety explicitly. Participants cannot practice if they are afraid of being judged. The session opens with explicit permission to mess up, explicit confidentiality, and explicit framing of the scenario as practice space. "This is where we get it wrong on purpose so we can get it right out there."
- Train observers into specific feedback. Observer feedback is as important as participant feedback — but only if observers are watching for specific moves. "That was good" is not feedback. "When you asked them what they were afraid of, their energy shifted visibly" is.
- Design debrief as carefully as the scenario. A session that runs out of time for debrief has wasted most of its learning. Debrief needs enough time for the insights to surface, and the leader needs a clear plan for what patterns to draw out.
- Rotate roles when possible. Practicing only the target role misses the learning that comes from playing the counterpart. Seeing the other side of the interaction — what the client experiences, what the prospect notices — deepens the skill meaningfully.
- Calibrate scenario difficulty. Too easy and participants coast; too hard and they freeze. Scenarios should stretch without breaking. The workshop leader adjusts difficulty by tuning the counterpart's responses in real time.
Connection to the Guiding Principles
Simulation-Based Learning activates all seven principles, with particular weight on purposeful initiative, honest reflection, and focused outcomes.
- Active Learning (80/20): Participants are enacting, observing, and debriefing for the vast majority of the session. The workshop leader's 20% is framing the scenario, setting up the protocol, and running the debrief. The method is almost all participant-to-participant or participant-to-coach performance.
- Autonomy: Each participant owns their own enactment. The leader designs the scenario and the structure; the participant produces the performance. The words they speak, the choices they make in the moment, are theirs.
- Purposeful Initiative: A participant who will not commit to the role cannot do the method. Initiative is immediate, visible, and structurally required — there is no way to coast through a role-play.
- Engaged Interest: The enactment itself is engaging. Participants are rarely bored in role-play; the stakes of performing in front of peers or a coach hold attention without the leader having to generate it.
- Status Awareness: The workshop leader reads where participants are by watching the enactment quality and the debrief depth. Participants who are performing on autopilot need a scenario adjustment; participants who are visibly uncomfortable need a safety reinforcement.
- Honest Reflection: The debrief structurally requires participants to examine what they actually did. The performance is visible; the reflection cannot hide behind abstraction.
- Focused Outcomes: The scenario is chosen specifically to produce the performance capability the workshop exists for. Hard-conversation scenarios build hard-conversation skill; discovery-call scenarios build discovery-call skill. The outcome drives the scenario selection.
Simulation-Based Learning is particularly well-aligned with the DEVELOP phase of the Workshop Doctor Roadmap — the phase where the specific session components get built. More than any other method, Simulation-Based Learning's quality is determined by how carefully the DEVELOP phase built its materials: the scenario descriptions, the role instructions, the observer feedback structures, the debrief protocols. A Simulation-Based session with thin scenario design collapses into improv without purpose; one with sharp scenario design produces practiced capability.
